Beacon of Light had spent years building deep expertise in their area of service. Long-tenured staff and experienced volunteers carried knowledge essential to the organization’s mission — knowledge about working with their communities, navigating complex situations, and understanding nuances that can’t be captured in a policy manual.
But that knowledge lived almost entirely in people’s heads. When experienced staff retired or moved on, critical institutional knowledge went with them. New staff faced steep learning curves, and the organization found itself repeatedly rebuilding expertise that had already existed.

Rigorous prioritization
The first step was identifying the most critical knowledge at risk through curriculum consulting. Rather than trying to capture everything, the focus was on what was most essential to the mission and most likely to be lost.
Video as the primary medium
Video captured the voices and perspectives of experienced staff directly — communicating the nuanced, situational knowledge that text-based materials struggle to convey.
Short, focused modules
Each video addressed a specific area of institutional knowledge, with experienced staff walking through real situations and explaining the reasoning behind their approaches — structured storytelling that made tacit knowledge explicit.
